CityU SEEM Guest Lecture 2021 – Learning Organization

 Dr. YC Chau was guest speaker for teaching SEEM Programme named “Professional Engineering Practice” in Semester B, 2020/2021 in CityU. Because of Covid-19 Pandemic, we still perform online teaching.  Dr. YC Chau shared his engineering lifelong learning and “Learning Organization” on 27^th Feb 2021. CDM team supported his lecture and joined for our coming industry 4.0 project.

In the beginning, Dr. KS Chin introduced Dr. YC Chau to student that we both are adjunct professors in SEEM, CityU.

Dr. YC Chau introduced his career in three stages and so called “3P” that stands for Profession, Professionalism and Professional.  He explained that you studied the subject for developing your profession knowledge and skill.  Then you have learnt from your career and lifelong learning with right attitude for Professionalism.  Finally, we would become a Professional.  The second topic was “Learning Organization”.

Then he introduced his PhD project during CityU to develop Project Action Learning (PAL) model and implemented into TDK (China) for ~20 years.

His approach was from individual learning to team learning and then to organizational learning for long term organization improvement.  He shared speed of Learning (L) must be greater than the rate of Change (C) (i.e. L>C). 

At the end, CDM team took a group photo for memory.

ESG Online Seminar – Team Execution Power 2.0 – How Google Uses OKRs to “Focus” and Boost Team Performances

The Executive Study Group (ESG) online seminar named “Team Execution Power 2.0 – How Google Uses OKRs to “Focus” and Boost Team Performances” was held by the ESG, Asia Pacific Institute for Strategy Limited (APIFS) on 26^th Feb 2021.   In the beginning, Dr. Mark Lee briefed the background, history and goal of Asia Pacific Institute for Strategy Limited (APIFS). 

Then he introduced different entrepreneur partners during Covid-19 period and published different research report for sharing.  Starting the talk, Dr. Mark Lee briefed the content included Google’s Dilemma, Objectives and Key Results (OKRs), OKRs vs KPIs (Key Performance Indicators) and 7 Way to Focus and Commit to Priorities.

Firstly, Dr. Mark Lee briefed the problem Google met in 2001 when they were growth upto 400 employees. The founders would like to remove the middle management layer that was very risky. They believed engineers could self-organize. But employee feedback that they would like to be managed.  

Then Dr. Lee asked us "Would Google's no management layer experiment succeed?" There is normal distribution (bell shape). 

And then Dr. Lee told us that John Doerr (VC) was one of board director in Google who suggested to use OKRs. 

John Doerr shared his experience who learnt from Andrew Grove (Former CEO, Intel) that “Priority is key for the change” and he believed that “management by objective” was useful for startup.

Then Google adopted OKRs and made it highly transparency.  Every staff understood the company OKRs, teams OKRs and personal OKRs.  “Top management mainly gave directions and other members set their own OKRs” said by Dr. Lee.

After that Dr. Mark Lee compared KPIs and OKRs under stable environment and unstable markets respectively.  The last item is critical that depends on company risk averse or aggressive & aspirational!

Dr. Lee asked a poll that “To what extent are your compensations linked to your KPIs performance?” Most of us replied “Relevant”.

Finally, Dr. Lee briefed the 7 way to focus and commit to priorities and they were:

1.      Start with your Purpose

2.      Listen to the Frontlines

3.      Publish Your Own Goals

4.      Communicate Priorities with Rationale

5.      Set  Challenging and Measurable Results

6.      Shorten Review Period

7.      Pair Quantity and Quality

He also briefed the dual direction approach for implementing OKRs.

After that poll 3 asked us “How receptive is your company to frontline staff’s ideas?”  Most of audience voted “Receptive”.

Dr. Lee also quoted Bill Campbell about CEO / founder should say that “This is what we’re doing”, and then CEO/founder have to model it.

Then poll 4 asked “How transparent can you see your supervisor’s personal goals and results?” The highest rating was “Ambiguous”, indicating that most of management without shared their own KPI.

And then poll 5 was “How challenges are your performance goals?” It is not surprised that most selected difficult and very difficult goals.

Lastly, Dr. Lee introduced “Pair Quantity and Quality” in OKRs.  He said usually each objective had three key results.  One of key results could be set related to quality. 

At the end, the last poll was “Which strategy is the most inspiring to you?”  It was quite even distributed and the highest vote was “Communicate Priorities with Rationale”.

HKIE Enginpreneurs Hub Webinar - In Search of Excellence Through Innovation

 The HKIE Enginpreneurs Hub Webinar named “In Search of Excellence Through Innovation” was held on 5^th Feb 2021. The Enginepreneurs (EP) Hub is an initiative of the Institution under the Presidential Theme of Session 2020/2021, “Believing is seeing – Innovation for transformation”, which seeks to draw from the combined talents and ample experience of all HKIE members’ innovative ideas.

 

The guest speaker was Ir. Dr. Victor Lo (President & Founding Director, ISIHK (Institute of Systematic Innovation, Hong Kong)). Firstly he introduced the topics of webinar including innovation background, TRIZ, Design Thinking and Innovation Management System, etc.

Then Dr. Victor Lo mentioned his understanding on Enginpreneurs meaning that some engineers start their own business, especially when this involves seeing a new opportunity and taking risks.  And then he briefed the innovation development widewide and especially reviewed in Hong Kong in 2018 & 2019.

The evolution of survival strategies from Productivity to Quality and then to Innovation was discussed. Dr. Lo raised that two directions for innovation and they were “Human Centered Innovation” (Empathy) and “Systematic Innovation” (TRIZ).

After that he introduced his PKIR (問知創行) innovation model where P–Problem identification, K–Knowledge acquisition, I–Ideation and R–Realization.  And his innovation definition as Need (需)to New (新) plus Function (用) that create Value (值).

Finally, he introduced management system ISO 56002.  He quoted INsourcing Innovation about organization capability trend from structured productivity to structured quality and then to structured innovation.

Then structure of ISO 56002 was briefed.

Some essential clauses were explained including cl.8 operation, cl.4 context of the organization, cl.5 leadership, cl.6 planning, cl.7 support, cl.9 performance evaluation.

Lastly, he showed different innovative cases and quoted Albert Einstein statement that “Imagination is more important than knowledge. For knowledge is limited to all we now know and understand, while imagination embraces the entire world.” He also used to learn Chinese chess as example to learn innovation that it is not difficult but need to practice that make you to be master.

At the end, Ir. Prof. P.L. Yuen presented HKIE tie to Ir. Dr. Victor Lo.  A good new that Ir. Dr. Victor Lo donated 100 his books for HKIE members.
